Disney/Marvel introduced Spider-Man in"Captain America: Civil War", he appeared in other Avengers movies and movies in the MCU,
They did not have to pay any fees to use the character.

In exchange, Disney/Marvel would not receive any profits from Sony Picture's new Spider-Man series. Kevin Feige would also not receive any compensation for the new Spider-Man series

Similarly, Sony Pictures would not receive any profits from the films in the MCU that Spider-Man was in.

Leaving it like that would've been sad for Disney so Sony let them have 5% of the profits.
The deal broke down when Disney told Sony to hand over 50% of the profits
